Independent shops don’t run on one system. They run on a patchwork: a POS at the counter, a forecourt controller at the pumps, a price book in Excel, invoices on paper, and a distributor on the phone. This report maps that whole stack, smoke & vape, gas stations & c-stores, restaurants, liquor, grocery/deli, and boutiques, what each tool costs, how much its maker earns, what is still manual, and where AI can credibly take over.
All pricing and revenue figures are as published / reported in October 2026 unless flagged as older, estimated, or unverified. Hedges from the source research are carried in-line, look for “flag” and “unverified” notes.
The headline is not that retail lacks software. It’s that the software stops at the seams.
Toast owns independent restaurants. Block / Square is the broadest SMB platform (4M+ sellers, $250B GPV). Fiserv / Clover is largest by volume ($310B+ annualized GPV) but sells opaquely through ISOs and banks. PDI owns the independent c-store / fuel back office. Each wins inside one workflow, not across all of retail.
Toast monetises at ~98 bps of GPV. Its $2.05B ARR across 164K locations is ~$12.5K per location per year, but most of that is processing net revenue, not subscription. Any entrant pricing only SaaS is fighting for the smaller pool while incumbents defend the larger one with contracts and bundled hardware.
Distributor ordering by phone/text, paper invoice reconciliation, physical inventory counts, shift cash audits, Excel price books, and SOP binders appear in every vertical. They persist because no vendor owns “receiving → price book → reorder” end-to-end for independents.
Invoice digitisation, auto-POs, demand forecasting, AI marketing and ID scanning are already productised, mostly by specialists: Cigars POS, Bottle POS, FTx, Toast IQ, PDI’s PDIQ layer (2026). There is still no single cross-vertical AI back-office platform. That integration gap is the white space.
Build the connective tissue independents still do by hand, invoices in, price book updated, reorder out, cash and shrink reconciled, processor-agnostic, without a 1–3 year lock-in, and you undercut Toast, Aloha and QuickBooks at once.
Pick a vertical. Each view follows the same day: open → receive → stock → sell → shift change → close → reorder → books / payroll / marketing.
Leading POS: SuperSonic POS (rebranded from Petro Outlet, Sept 2026), Cigars POS, FTx POS, KORONA POS, POS Nation, Quickvee, Lightspeed. Mercury POS, unverified
On “Mercury”: research could not verify a standalone Mercury POS company. Searches returned only Mercury Payment Systems (acquired by Worldpay / Vantiv, 2014) and Mercury Retail Services (a tobacco distributor). Treat the name as a possible reseller-branded product until confirmed.

| Reorder / books / loyalty | Suggested orders, HQ force-outs; accounting; loyalty | PDI suggested ordering; QuickBooks Plus $140/mo; PDI Fuel Rewards + GasBuddy (30M+ users combined, quote pricing) |
Still manual: physical counts (daily for high-theft items), delivery-short audits, fuel dips, price-sign changes, paper DSD invoices, cash deposit runs, SOP training, most independents have no written ops manual (NRS, Oct 2026).
Leading vendors: Toast, Square for Restaurants, Clover, SpotOn, Lightspeed (retreating from US hospitality, sold Upserve to Skyview Equity, Apr 2026), NCR Aloha, Otter, Chowly, Deliverect, Owner.com.
| Step | Software | Vendors / pricing |
|---|---|---|
| Opening | POS station mgmt, KDS, cash banks | Toast Starter $0/mo (processing ~2.99–3.09% + 15¢) / $69/mo/location (+ ~2.49% + 15¢); Square Free $0 / Plus $49 / Premium $149 per location |
| Online ordering | Direct ordering stack | Toast Online Ordering $50/mo add-on; Square Online free–$149; Owner.com from $299/mo; Incentivio $249/mo base |

| Inventory / food cost | Recipe-level inventory | MarketMan $99/mo/location (Square integration, Apr 2026); MarginEdge; Restaurant365 $249/mo/location; Toast xtraCHEF add-on |
| Invoicing / AP | Invoice capture | MarginEdge; Restaurant365; manual entry still dominant |
| Payroll | Payroll + tip pooling | Toast Payroll $50 + $5/employee per 2026 review, flag: one 2026 source cites $9/employee for a bundle; Homebase Payroll $39 + $6/emp; Gusto $49 + $6/emp |
| Marketing | Loyalty, SMS/email | Toast Marketing Essentials ~$185/mo (loyalty + gift cards + SMS/email); Thanx / Punchh quote; Incentivio $0.03 / SMS segment |
Vendors: Bottle POS ($59/mo starter; hardware $999 / ~$499 with processing rebate), mPower Beverage ($1,000 upfront + $120/mo/register), KORONA ($59/mo, processor-agnostic), FTx POS ($0/mo with processing), NRS ($19.95/mo + NRS Pay), POS Nation ($59/mo), Cheers ($79/mo/register).
Case-break tracking (bottle / case / keg units), mix-and-match promos, distributor EDI / Fintech invoice integration, automated PO / receiving / reconciliation, age verification, and state reporting (TX wholesale, PA beer distributor).
Heartland LiquorPOS is winding down, a migration wave is in progress (KORONA, 2026). Bottle POS auto-invoicing and FTx’s EDI add-on are the clearest examples of the invoice loop being productised in a single vertical.
Still manual: distributor rep ordering, invoice matching by hand, physical inventory, shelf-price maintenance.
Vendors: IT Retail ($49/mo), LOC SMS, KORONA, SuperSonic, NRS, Truno / Hobart scales, PDI (larger operators).
Scale integration with price-embedded barcodes, fresh-food shrink tracking, label printing, and EBT / SNAP acceptance. The scale PLU list is the price book, and it’s maintained by hand in most small stores.
Fresh shrink logs, scale PLU maintenance, vendor credits, and prep lists on paper. No vendor in the research owns fresh-shrink + scale + POS as one loop for independents.
Vendors: Shopify POS (Basic $39/mo + POS Pro $89/mo/location; in-person 2.6% + 10¢), Lightspeed Retail (from $69/mo/register, note other Lightspeed tiers start at $109/mo for smoke-shop use in §1.1), Square Retail (Plus $89/mo/location, 2.5% + 10¢), Clover.
Still manual: purchase orders via email to reps, manual inventory counts, spreadsheet buy plans, Instagram / manual marketing. The gap is buying, not selling, the POS is solved, the buy plan isn’t.
Every independent buys most of these 16 categories, whether they realise it or not. Search to filter.

Two lenses, and they answer different questions. Global POS software tells you the category is large. The bottom-up US SMB count tells you what an entrant focused on independents can actually sell into.
Market Research Future, Aug 2026 (~13.2% CAGR). Alternate estimate: $14.8B → $36.1B (MarkWide). POS terminals separately: $19.2B → $21.3B (2026). Directional only, definitions vary by firm.
~1.3–1.6M locations: restaurants ~800K+, c-stores 150K, liquor ~50K, smoke/vape ~30–40K, small grocery/deli ~40K, specialty ~300K.
At $100–300/mo/location for POS + inventory + adjacent modules: $2–6B / yr in software-subscription TAM.
Payments net revenue on the same base is ~10× larger. Sanity check: Toast’s $2.05B ARR ÷ 164K locations ≈ $12.5K/location/yr including processing, consistent with that multiplier.
★★★★★ = productisable today with OCR / LLM / time-series on data the shop already generates. Lower stars need cameras, physical counts, or human judgment that regulation won’t delegate.
Invoice-to-reorder and distributor EDI are productised only in pockets, liquor via Fintech, smoke via Cigars POS AI-PO. No cross-vertical vendor owns “receiving → price book → reorder” end-to-end for independents.
Where incumbents are structurally weak, not just missing a feature.
Toast (1–3 yr terms, early-termination fees), Aloha Cloud (mandatory NCR processing), Clover ISO contracts (opaque, reseller-variable), FTx / Bottle $0 plans (locked to own processing). The #1 owner complaint pattern: pricing complexity, surprise fees (Toast PCI ~$9.95/mo, statement/batch fees), inability to shop processing.
The fuel / c-store stack is technologically ancient: Passport POS hardware still ships on Embedded POSReady 7, distributor-bundled quote-only pricing, no modern API ecosystem. A cloud-native, API-first forecourt + back-office suite is the clearest opening in the whole report.
QuickBooks: 6 straight annual increases (Plus $140/mo, Advanced $340/mo) justified by AI features, room for a retail-native ledger at $30–60/mo. Toast’s $69/terminal/mo + $50–185/mo add-on stack (≈$1–2K/mo all-in full-service) and Aloha’s $175/terminal/mo are the other umbrellas. KORONA’s processor-agnostic $59/mo proves “bring your own processing” works at SMB price points; Helcim’s interchange-plus model proves transparency sells.
SuperSonic, Cigars POS, Bottle POS, mPower each nail one vertical’s receiving / rebate / EDI loop. None spans verticals; none offers a credible multi-vertical back office. Delivery-tablet chaos is only partially solved too, Otter (from $30/mo) aggregates orders, but menu-sync, fee reconciliation and marketplace P&L remain manual for most independents.
Menu / SKU catalog rebuild (thousands of SKUs), hardware investment ($3–10K/site), staff retraining, gift-card liability migration, loyalty member migration, processor contract overlap, and integration rewiring (accounting, payroll, delivery). Real switching clusters around lease renewals and new-store openings, time your entry to those moments.
POS ↔ accounting still often needs a paid intermediary (e.g. Bottle POS QBO sync); distributor EDI is vertical-siloed; fuel POS doesn’t talk to a modern back office; age-verification logs don’t flow to audit / compliance reporting; loyalty data is fragmented across Toast / Square / Thanx / Punchh.
Smoke/vape (high-risk processing 3–5%, FDA under-30 ID rule, scan-data rebates, only specialists serve it); independent c-stores (price book, DSD receiving, fuel reconciliation); liquor (distributor EDI, case-break); small grocery/deli (scale integration, SNAP/EBT, fresh shrink).
Named plainly, so no decision rests on a phantom number.
